Unify those far away workplaces with global mobility tools

Expanding from a domestic business to a global entity is an exciting prospect. Yet tapping into new worldwide markets brings a unique set of workforce management challenges.

Success depends on a variety of factors but it ultimately comes down to building a consistent, equitable plan to manage employees at home and abroad. Implementing a workforce management software solution that can track and facilitate the needs of a global workforce is crucial to successfully developing an organization’s worldwide ambitions.

A global workforce balancing act

How executives supervise their workforce in one country may vastly differ in another nation for many reasons. What motivates an employee in Argentina will likely vary from a worker with the same title and responsibilities in Belarus or Pakistan.

Studies also have shown that while a population in one country prefers a particular management style, that same approach probably is not as effective in another country. Other differences can include:

Global workforce management is complex but more relevant in the remote workplace

It’s easier for companies to operate internationally, thanks to various technology innovations. But for organizations that want to go international, global workforce management is not a task to be taken lightly.  

So many details go into hiring just one person from another country, including compliance with a different set of laws and setting up a management structure that allows workers across the globe to be managed efficiently. But with remote work becoming more prevalent during the pandemic and sounding like more of an acceptable option after the crisis ends, learning the realities of having a truly global workforce will help organizations decide what the right decision is for them.

Global workforce management is more complicated than simply managing a local or national workforce. But for some organizations, it may be worth the extra complexity.

The expansion of the remote workforce 

Remote work has allowed organizations to expand who they can consider an employee. The more widespread switch to remote work makes the labor markets thicker, meaning that employers have more options for employees and that employees have more options for employers, said Brian Kropp, chief of research in the Gartner HR practice. 

While many organizations have thought about expanding to other cities and states in the U.S., others have realized they can cast their net even wider. In the past it could be difficult to get international candidates to move to the United States or American candidates to move internationally, Kropp said. Dealing with employment visas could get complicated.

Remote work from outside the United States, alternatively, allows American employers to not worry about visas, Kropp said. They could have access to high quality international talent that require less compensation than American employees, which is undoubtedly a good thing for employers, he added. 

The complications of a globally dispersed workforce

Collaboration can be difficult with workers in several different time zones. This is one of the more intuitive difficulties, but employers should not underestimate it, Kropp said. The number of overlapping hours between coworkers and team members can be limited when they live in different countries.

Further, employees in different countries have varying leave policies and vacations schedules. At worst, this could breed a sense of unfairness among employees who get less time off than others. Ultimately, what’s important is that team members in different geographies keep each other in the loop and let people know when they’re taking time off, Kropp said.

In addition, while most companies get excited about a wider talent pool and potential cost savings, what they forget about is how a dispersed workforce might impact company culture and employee engagement, Kropp said.

While employees are generally just as productive working at home versus in an office, many employees find it more difficult to form a relationship with their coworkers and managers when they are remote. Managers may have a concern that these employees don’t have the same company loyalty or that they’re more likely to quit. 

There’s an enormous social component to work, Kropp said, and the decision to leave a company may be different if someone is thinking about leaving their friends rather than leaving coworkers. 

“When you’re more broadly expanding who can work for you in your work from home approach, it’s harder to create loyalty amongst those remote employees, and it’s even harder if they’re in different countries, let alone in the same country. There’s even less social attachment from that perspective,” he said. “The key thing you have to think about if you’re going to radically expand your work from home strategy is, ‘How do you build social connections and emotional ties to your organization?’ ”

“The last thing you want to do is hire these employees and spend a lot of time and energy training them, and then they quit,” he added. “The advice we have for companies trying to expand their work from home strategy internationally is that the strategy must have a huge retention component.”

Workers’ rights and benefits in different countries

Benefits and workers’ rights are dependent on the geography where the employee lives, not where the company is headquartered. Companies need to make sure they’re partnering with third parties that know the labor laws in the cities and countries where new international hires live. There are, for example, companies that help with this, Kropp said. These companies help not only with the benefits and rights but also with tax systems and compensation rules. 

A company will have to have a unique infrastructure based on these rules for each separate country in which they find a new employee, Kropp said. Creating this infrastructure is time-consuming and may require outside expertise. He suggested that an organization looking to expand starts by choosing one or two countries they’d like to hire talent from, build infrastructures from there and don’t fall in the more complicated trap of hiring people from anywhere in the world. 

Management structure 

While differing laws and time zones may make successful global workforce management difficult, a well thought-out management structure can help.

Kropp has seen companies that hire both a work manager and a person manager. The person manager lives in the same geography as the international talent and has knowledge of the local situation. The work manager manages the work itself — whatever tasks or projects the international talent is working on. 

This is the most common way for companies to address this, Kropp said. 

Kropp also has seen companies have managers supervise more people, which may not be a positive trend for organizations going global. 

“You can accomplish that if your employees are more similar in terms of jobs, roles and responsibilities,” he said. “But manager performance starts to struggle when they have a greater complexity of the type of person they’re trying to manage, and [managing] people in different geographies just makes that harder.”

“From a manager perspective, you want to think about it as not just the number of people they’re managing but the variability and needs of all the [employees] to get a good sense of how much harder you’re making it for your managers,” he added.  

As organizations consider whether going global works for them, there are a few questions and considerations to help make the decision. 

One metric organizations can look into is how much time a manager is spending on solving problems versus providing support, Kropp said. Especially as management duties expand as the talent pool does, it’s important to consider how to minimize the frustrating work managers have and maximize the productive work they do.

“You don’t want your managers caught up in frustrating details. You want them caught up in overseeing the big picture,” he said.

Constant connection is key to the engagement of a global workforce

While managing and maintaining engagement among a global workforce may seem like a daunting challenge, it’s not impossible. 

Operating globally can present additional challenges and concerns when it comes to engaging employees. These hurdles can go well beyond time zone differences — the divide in cultures, communication styles, values and gaining a better understanding of the global marketplace are to be considered as well. 

The goal is to make sure that employees feel connected to each other, the culture and the company’s values regardless of their location. 

Connecting a global workforce
Operating globally can present additional challenges and concerns when it comes to engaging employees.

“If you are working with a team spread around the world, especially in different time zones, it is important to remember the human being in all of it.” said Joe Flanagan, fitness app developer at GetSongBPM, an open source database of beats per minute. “If your employees feel valued and connected, they will remain motivated and loyal.”

Onboarding is a great place to start. Tammy Perkins, chief people officer of PMI Worldwide, a global manufacturer of food and beverage container solutions, said that managing a global team requires understanding and adopting professional practices of other cultures. 

Standardizing the onboarding process worldwide can ensure that everyone starts out with a strong foundation, which can result in developing and retaining happier, more productive employees. 

“The onboarding process is one of the most important leadership functions. It is fundamental to success when it comes to developing strong, diverse teams,” Perkins said via email. “The additional complexity of managing remote, international teams makes it even more important that we get onboarding right.”

Michael Tindall, founder and CEO of virtual staffing company Opus Global Operations, said that transparency and feedback are also key factors for managing successful global teams. 

“Only knowing your piece of the puzzle can limit what is achievable if the team has a transparent vision of where things are going. The same thing is on the flip side, when times are rough, everyone digs and supports the organization from top to bottom,” Tindall said via email. “A major challenge for the company is everyone’s challenge. When your team feels that they are responsible for the whole picture and not just ‘their’ part, people will get creative to make things work.”

Tindall also pointed out how essential it is in becoming accustomed to the varying employment laws worldwide. “Employment laws vary widely from country to country and these create cultures within themselves in the way you have to do business,” Tindall said. “You have to learn about and be aware of these or you will be in for a shock when someone quits or you have a major issue on your hands from something that you weren’t aware of that applies to that locality.”

In addition, cultural awareness and diversity training should be regulated throughout the entire organization to educate employees about what to expect regarding cultural differences and how to work successfully with colleagues from around the world. Katy Roby, marketing manager at e-learning company Valamis, said that investing in an employee’s personal learning and development is a huge contributing factor to employee loyalty. 

Roby also pointed out that one of the biggest challenges in a global workforce is creating a truly global work culture despite multiple cultures. 

“Empathic evaluation for each individual work culture in different cultural ecosystems is very important in supporting employees and addressing challenges,” she said.

One of the most common concerns when it comes to maintaining engagement among a global workforce is communication. Annmarie Neal, chief human resources officer at HR technology company Ultimate Software, said that leaders should consider developing a team communication and operating agreement for remote and global teams. These should make clear when status reports are needed, what communication venues are preferred, what should be communicated and to whom and how information should be presented. Neal said that these plans can help instill a greater sense of accountability among team members while reinforcing deadlines. 

“Even without in-person meetings, when business leaders are able to see their remote teams connecting and collaborating on a work challenge, or simply chatting about something fun in their personal lives to close out a productive video call, it’s easier for them to recognize how virtual employees may be spread far and wide but remain engaged and able to make a real impact within the company,” Neal said. “Managers need to ensure they are creating room for that collaboration, with more group projects or virtual hangouts that mimic traditional office setups.”

Managers must also be able to recognize the signs of disengagement in order to successfully measure and address employee engagement, according to Neal. “Spotting disengaged employees isn’t always easy, especially when remote workers are in the mix. When remote workers join teams, they don’t have a physical presence, but they still send signals through the ways they make themselves ‘seen’ at work,” Neal said via email. “Whether it’s how they respond, make deadlines or join meetings, employees’ virtual body language can be just as informative as the analog version.”

Neal also recommends engagement surveys, in-person meetings, off-site meetings and informal catch-ups whenever possible to help take a “regular temperature check” across the organization and to help build rapport with virtual employees from the start.

In today’s increasingly connected and international marketplace, HR professionals who have a strong understanding of global dynamics are going to have an advantage. The question I hear often is “How do I develop that global mindset?”

Many people in HR assume they can’t travel abroad and build valuable global knowledge unless their company sends them on an official work trip overseas. The reality is that you can take that initiative yourself and learn to become an effective global leader — whether you travel abroad regularly or not — and there’s a good chance your employer will take notice if you do.

Develop global relationships online: No matter what function you’re in within an organization, there’s a global community you can join via Facebook, LinkedIn or a professional association. These online communities are excellent ways to connect with your peers in other parts of the world and start meaningful conversations.

Investing time and energy in global social media groups can both help you with your professional development and expand your understanding of the global scope of your industry — all from your home or office.

On one of the trips, an attendee was the head of talent acquisition for a specific business unit inside a global organization, and she said the trip was part of her strategy to take on a more global job.

When she returned her company took note of her willingness to invest her own funds and time in an international learning perspective and put her into a global job within a few months.

If you truly want to understand how things work in other parts of the world and make the investment to start your learning curve, your employer is likely to notice that effort and support your journey. And if they don’t then you have a great foundation to find an organization that’s more conducive to your global learning.

These three steps will help you get started.

1. Develop Global Relationships Online

No matter what function you’re in within an organization, there’s a global community you can join via Facebook, LinkedIn or a professional association. These online communities are excellent ways to connect with your peers in other parts of the world and start meaningful conversations.

Investing time and energy in global social media groups can both help you with your professional development and expand your understanding of the global scope of your industry — all from your home or office.

2. Travel to an Overseas Conference, Then Hang Out

However, even if you’re active in every available international social media group for your profession, to fully expand your global understanding you’re going to have to travel. I would suggest figuring out how to travel internationally once a year — with an intention to visit a different country every trip. While this may sound daunting at first, there are practical ways to make it happen.

An excellent starting point is to attend a conference in another country or schedule an annual professional development trip overseas, then tack on some time to explore and network after your official business is wrapped.

For example, if you’re traveling to a three-day conference in another country, add a few days and use the connections that you’re making in your online groups to meet with people face-to-face in that city. There’s nothing better than immersing yourself in another culture.

3. Explore International Development Opportunities

A very powerful way to expand your global mindset is to travel with a group of like-minded professionals to really explore a specific country. A good place to begin is Nanda Journeys, a travel company that brings together travelers with purpose and passion to explore the world in a meaningful way — whether it’s nurses to Vietnam, dentists to Ecuador or HR people to Singapore.

And if they don’t then you have a great foundation to find an organization that’s more conducive to your global learning.

Paternalistic View of Benefits Shifting

There’s a lot of fuss nowadays about creating a benefits plan that works across multiple generations. What may be even more complicated, though, is creating a benefits strategy across multiple nations.

Eighty percent of business executives believe the U.S. companies should expand globally, according to Rutgers’ “Globalization: Challenges of Corporations During Expansion” infographic from May, 2016. And an estimated 39 percent of American CEOs plan to complete a merger and acquisition in a different country.

In an increasingly global workforce, managing the diverse needs of multinational employees may be a challenge. The way benefits work in each country is driven by local culture, legislation and providers, said Chris Bruce, managing director at Thomsons Online Benefits, a global benefits management company.

In the United States, employees generally place more value on offered medical and retirement plans than in European countries where the state typically provides health care and pensions.

In Asia, employees value cash over a structured benefits plan, he added. Employees can spend it on what applies directly to their life. This flexible “cash is king” approach is spreading to Europe.

Perks and flex accounts — including company car allowances, bicycle allowances or discounts on buying items — are valuable benefits to employees beyond the U.S. border, said Ken Poletti, senior vice president, ecosystem partner solutions at Benefitfocus, a cloud-based benefits management platform.

“The biggest issue companies have when they’re looking at a global benefits plan is, typically, the benefit function is quite operational and more of a governance function,” said Bruce. “So it’s difficult for them to be strategic about benefits because they don’t have the infrastructure to understand what the plans are and how successful they are.”

Organizations need to plan to get the most possible value from the benefits budget. This can only be accomplished, noted Bruce, if the organization has insights into the cost, benefits and effectiveness of its benefits plans.

Employers are faced with the challenge to stay relevant to a diverse global workforce. But there are certain elements that are trending to employees around the globe, said Bruce: for example, the “cash is king” approach in Asia.

Traditionally, in the United States and Europe, most benefits plans have been designed for middle-class white males with families, he added. This thinking has been around for decades. In reality, there’s no reason a company should be providing high levels of certain traditional benefits like life insurance to a young, single college graduate with no family.

“The old, paternalistic view of benefits is going away, and now it’s much more, ‘How can we appeal to people? How can we use the money we have to the best effect and be relevant?’ ” said Bruce.

One example of this “reimbursement benefit,” said Bruce, is a Thomson employee who, having recently married a Brazilian man, took the money she would have spent on life insurance coverage and used it for Portuguese lessons instead. Bruce has found this flexible type of benefit as a modern way to show employees

that his company cares.

Poletti also noted that more often employers are offering employees more choice in how they use their flex accounts, allowing them to choose what works best for their family or life situation.

Another rising trend is shifting the economic responsibility of paying for benefits from the company to the employee, according to Chris Mumford, managing director of AETHOS Consulting Group in London. For example, one of the world’s largest global hotel groups has reduced the company pension contribution to 1% of the salary.

“[This puts] the onus on the employee to fund the rest,” wrote Mumford in an email interview. “We expect this trend to continue to spread.”

Bruce saw a similar trend internationally, noting that this shifting responsibility from the employer to the employee is happening across several different benefits, like in U.S. medical plans. As health care costs rise in the United States, employees are required to pay more.
